Role: Trainer | Learning & Development (Pilot Implementation Phase Lead)
Project Requirement
The existing onboarding program followed a traditional 30-working-day structure where training was delivered in long, continuous discussions without sufficient application between topics.
Structure breakdown:
- Week 1: Systems, tools, navigation
- Weeks 2–4: Product knowledge deep dive (lecture-heavy delivery)
However, this approach created several challenges:
- Trainees experienced information overload and fatigue by Week 3
- Limited opportunity to apply knowledge before moving to the next topic
- New hires felt unprepared for live interactions and real scenarios
- QA performance and early ramp-up confidence were inconsistent
- Retention of earlier topics declined as training progressed
Overall, the learning experience was theoretical-heavy but practice-light, leading to weak knowledge consolidation.
Training Goal
To redesign onboarding delivery into a more structured, progressive learning experience that would:
- Improve knowledge retention through spaced learning
- Build confidence through early and repeated application
- Reduce cognitive overload by breaking content into manageable units
