Target: UpKraft aims to scale its operations in Bengaluru and Gurugram.

Reality Check:

A tutor in Bengaluru charges around ₹1,500 per student per month, providing 8 hours of classes per month (2 hours/week). Additionally, students get access to the musical instrument for learning at the tutor's centre.

Defining Upkraft Strategy

Metric Failing Model Proposed Bundled Strategy
Service Single Service (e.g., Guitar only) Multi-Service Bundle
Market Penetration < 2% Up to 5%
Average Revenue Per User (ARPU) ₹2,000 ₹3,500 (for min 2 services)
Break-Even Volume (₹50k/tutor) 25 Students 14 Students

We are hiring tutors at a salary of ₹50,000/month.

This means we have to assign at least 25 students to each teacher (considering ₹2,000/month per student) just to cover the tutor's salary. We won't even earn our margin. That's 8% of the children's population in a 500-flat apartment.

Currently, the penetration of children's extracurricular activities is around 10% in the urban population. This is further split across multiple activities such as swimming, martial arts, dance, music, etc.

We cannot penetrate a residential community with a single service like Guitar taught by a single teacher, which limits the penetration to less than 2%. Instead, a teacher with multiple skills (at least two) can offer services across different categories, increasing the penetration up to 5%.

We have to sell our services as a bundle to make our unit economics positive. For example, instead of earning ₹2,000 per student (Current ARPU), if we generate ₹3,500 per student (Target ARPU) through bundled offerings, we need only 14 students to cover the tutor's salary. That is just around 4% of the children(5-15y) in a 500-flat apartment.

We have to follow a density-first expansion strategy. If we enter an apartment community, we should aim to achieve at least 8–10% penetration across all our services. We can achieve this through cross-selling, upselling, and group classes, creating an efficient playbook within residential communities. Based on customer demand, we can also offer 1:1 premium packages.

Once we reach this level of penetration, word-of-mouth growth among parents will naturally begin.

Services like Guitar, Piano, Drums, Violin, and Vocals have scattered demand and much smaller customer groups. Fitness and Dance have larger group sizes, which provide us with better volumes and visibility across residential areas.

Expansion Strategy Implementation @ Bengaluru/Gurugram

We will have two main channels:

  1. Residential apartments
  2. Academic institutions

Consider Bengaluru as an example.

Initially, we should focus on apartment communities with more than 1,200 flats. Bengaluru itself has around 100–150 large apartment communities of this size.
