How should a CSM onboard a new customer?

4 phases · 90 days · 4 best practices tracked

🚀 60 to 70% of annual SaaS churn happens inside the first 90 days, and the biggest single chunk of that sits in the first 30. Onboarding isn't a welcome formality, it's where most of the retention math gets decided.

The 30-60-90 roadmap

Phase Days Goal
Activation 1-7 Get the customer to first real value, fast
Adoption 8-30 Turn that first win into a regular habit
Expansion 30-60 Grow usage from one person to the whole team
Retention 60-90 Lock in the habit before the renewal conversation even starts

Best-in-class teams get customers to first value in under 5 minutes for self-serve products, or 3-7 days for CSM-assisted enterprise onboarding. Every extra day without a win increases the odds the customer disengages before they ever really start.

The framework in practice

  1. Day 0-1: Kickoff call. Confirm the outcome the customer actually bought the product for, not just the feature list they were sold.
  2. Day 1-7: Get them to one meaningful win. Not a tour of every feature, one specific result.
  3. Day 8-30: Build a habit around that win. Weekly usage, not a one-time demo moment.
  4. Day 30-60: Widen the circle. Bring in more users or more of the workflow.
  5. Day 60-90: Check the health signals before renewal season is anywhere close.

Risks & responses

Risk CSM response
Customer stalls before first value Cut scope. Get them to one win, not the full setup
Only one champion is using the product Push multi-user adoption before day 30
No clear success metric was defined at kickoff Go back and define one immediately, it's not too late
Customer goes quiet after week one Proactive check-in, don't wait for them to reach out
