How do we move from implementation to regular usage?

4 funnel stages · 2x retention at 4+ features · 3 signals tracked

📈 A customer can be fully onboarded and still churn. Onboarding gets them to one win. Adoption is what turns that one win into a habit they'd miss if it disappeared.

The adoption funnel

Stage What it looks like CSM focus
Exposed Customer knows the feature or workflow exists Make sure it's visible, not buried
Activated They try it once Reduce friction on the first attempt
Used They complete it successfully Confirm they got the outcome they expected
Used again It becomes routine This is the actual finish line, not first use

💡 Customers who adopt four or more core features show roughly double the retention rate of customers who only ever scratch the surface. Depth of adoption matters more than breadth of login activity.

Adoption maturity

  1. Shallow — logs in, uses one feature, nothing else
  2. Developing — uses a few features, inconsistent cadence
  3. Established — regular weekly usage across core workflows
  4. Deep — multiple users, multiple features, embedded in daily work

Signals something's wrong

Intervention framework

If you see this Do this
Single-user dependency Push a second stakeholder into the product before day 30
Shallow usage after 60 days Run a targeted feature walkthrough tied to their stated goal, not a generic tour
Usage dropped after a strong start Reach out before the health score catches it, don't wait for the dashboard
Team using the product differently than intended Realign on the workflow, this is often a sign of unclear onboarding, not a bad customer
