Run every rebuild in the playbook's order. Find the leg of the job that eats your days, and close it.

The working companion to The Reconstruction Project Manager's Playbook. The playbook lays out how a rebuild should run from handoff to closeout. This board is where you hold your own shop to it, one tickable box at a time.

Who this is for. Owners, production managers and reconstruction project managers at shops that rebuild what they dry, or take rebuild work from mitigation shops. If you only do mitigation, your part is the handoff package in The Production & Operations Playbook.

How to use this board

This board fixes the system across all of your rebuilds. For the sheet you carry through a single job, use The Reconstruction Handoff-to-Closeout Checklist. Tick boxes as you go and this page becomes the record of what your shop actually changed.

Read the playbook first if you have not. Have your open job list and your recent closed rebuild files in front of you, because Part 1 asks for real dates off them.

Part 1. Get your baseline down

Fill these in before you tick a single box. Every number comes off a job file, not off memory.

Active rebuilds right now (count):

Reconstruction project manager (PM) on each active rebuild (names):

Active rebuilds where billing trails the work (count):

Active rebuilds with a change built before it was signed (count):

Closed rebuilds still waiting on retainage (count and dollars):

Your rebuild cycle time, leg by leg

Pull your most recent closed rebuilds and measure each leg in calendar days. Every leg starts and ends on an event the playbook names, and the legs run end to end, so the averages add up to the total row.

Leg Average (days) Longest (days) Job that set the longest
Mitigation ends to handoff walk done
Handoff walk to rebuild scope, price and authorization signed
Authorization signed to first trade on site
First trade on site to certificate of completion or satisfaction signed
Certificate signed to final payment received
Final payment to retainage released
Total: mitigation ends to retainage released

The longest leg is where Parts 2 through 9 will pay you back first. Circle it.

Part 2. Stage 1. Validate the scope and the license at the handoff
