Build the layer under you, and give commercial its own owner.
In our experience this is the most crowded band in restoration, and the one where a lot of good companies stall. There are real people on payroll now, but the business still runs through the owner's phone. The work here is handing off decisions, not just tasks, and starting a revenue stream that does not depend on one carrier or one program.

The five Revenue Growth Bands
ποΈ What your week looks like
- You have a project manager (PM), maybe an estimator and an office manager, and every job over a certain size still lands on your desk anyway.
- One carrier, third-party administrator (TPA) or franchise program is most of the book. When it changes the rules, you find out with everyone else.
- Commercial work shows up when someone you know calls. Nobody's actual job is to go get it.
- Taking a full week off is a plan you keep pushing to next year.
- The weekly meeting, if there is one, is a status update that runs long.

What has to be true before Band 3
Not sure you are in Band 2? Run all five bands' gates at once in Find Your Revenue Growth Band. To tick the boxes below, print this page or save it as a PDF and work through it by hand.
- [ ] Each department has one owner, and each owner brings one number to a weekly meeting that actually happens
- [ ] Estimating capacity exists beyond the owner
- [ ] Commercial has a named owner, a written target list and a weekly review the owner sits in
- [ ] Job costing runs on every job, not just the ones that felt bad
- [ ] Someone other than the owner owns receivables and works them on a set day
- [ ] You know what share of revenue your largest single source is, counted at the parent company, and you have a plan to bring it under 25%
